One of the biggest mistakes leaders make is seeing people only through the lens of their current role.

Your administrator might have exceptional organisational ability.

Your junior salesperson might be a natural leader.

Your quietest team member might be brilliant at solving problems.

Someone working in operations might have the people skills to manage a team.

Potential doesn’t always arrive with a title attached to it.

Good leaders constantly ask:

“What else could this person become?”

1. Identify the Strengths Already in Your Team


Before looking outside the organisation, take stock of what you already have.

Look beyond qualifications and job descriptions.

Who naturally takes responsibility? Who do others turn to for help? Who stays calm when things go wrong? Who brings people together? Who constantly suggests better ways of doing things? Who learns quickly? Who shows initiative without being asked?

These behaviours can tell you far more about future potential than a CV.

2. Give People Opportunities Before Promotions


You don’t have to promote someone to discover whether they have leadership potential.

Give them something to own.

Ask them to lead a small project. Let them run a meeting. Give them responsibility for solving a problem. Ask them to mentor a newer team member. Put them in charge of an internal initiative.

Small opportunities allow people to demonstrate capabilities that might otherwise remain hidden.

Responsibility reveals potential.

3. Build Skills Through Experience


Training is valuable, but development doesn’t only happen in a classroom.

Some of the most powerful development happens when people are stretched slightly beyond what they already know.

Give people exposure to different departments. Let junior employees sit in on important meetings. Pair emerging talent with experienced team members. Create opportunities for people to solve real business challenges. Give employees meaningful feedback afterwards.

The objective isn’t to throw people into situations where they are likely to fail.

It’s to give them opportunities where they need to grow.

4. Create a Culture Where People Can Step Forward


Hidden talent often stays hidden because people don’t feel confident enough to volunteer.

If your culture punishes mistakes, people play safe.

If leaders dominate every decision, employees stop contributing ideas.

If the same people are always chosen for opportunities, everyone else eventually stops putting their hands up.

Create an environment where people are encouraged to contribute, experiment and take responsibility.

Sometimes the person with the greatest potential isn’t the loudest person in the room.

5. Use Your Team to Identify Your Team


Leaders don’t always see everything.

Ask your employees questions like:

“Who on this team would you trust to lead a project?”

“Who is really good at something we aren’t using enough?”

“Who helps this team perform better?”

The answers can be incredibly revealing.

Teams often know exactly who the unofficial leaders, problem-solvers, motivators and connectors are.

6. Develop People Before You Need Them


Don’t wait until a manager resigns before wondering who could replace them.

Don’t wait until the business grows before developing your next layer of leadership.

Start early.

If you continuously develop people, succession becomes much easier.

Instead of asking:

“Who can we hire?”

Start asking:

“Who is ready to step up?”

That’s a very different position for a business to be in.

7. Build Connection Alongside Capability


Developing individuals is important, but strong organisations don’t just create talented individuals.

They create talented people who can work together.

That means building communication, trust, collaboration, shared purpose and stronger relationships across the team.

People need opportunities to understand each other’s strengths, solve problems together and see colleagues outside the narrow boundaries of their everyday roles.

This is one of the reasons shared experiences and well-designed team development can be so powerful.

You don’t only discover what people can do.

They discover it in each other.

Before You Recruit, Look Around the Room


There will always be times when bringing in outside expertise is the right decision.

But recruitment shouldn’t automatically be the first solution.

Before you start looking outside, take another look inside.
